Session Frequency Explanation
The diagnostic is scheduled around stakeholder availability and organisational needs. It typically combines individual conversations, observation or review, analysis and a final leadership debrief rather than following a fixed weekly rhythm.
Phases / Modules Details
Phase 1 – Discovery
Duration: 1.5–2 hours
Format: In-person or virtual
Activities: Confidential stakeholder conversations, clarification of objectives, current challenges and organisational context. Relevant working practices or documentation may also be reviewed.
Expected outcome: A clear understanding of the situation from multiple perspectives and identification of areas requiring deeper examination.
Focus: What is actually happening versus what is assumed to be happening.
Between phases: Participants may be asked to provide specific examples, information or reflections relevant to the diagnostic.
Phase 2 – Diagnostic
Duration: 2–3 hours
Format: In-person, virtual or hybrid
Activities: Observation and review of communication, decision-making, ownership, accountability, team interaction and operational dynamics.
Expected outcome: Identification of strengths, recurring friction points, unclear responsibilities, communication breakdowns and areas where performance is being lost.
Focus: People, behaviours and systems — and how they affect each other.
Phase 3 – Analysis
Duration: 1–1.5 hours
Format: Consultant-led analysis with optional leadership check-in
Activities: Consolidation of stakeholder input and observations, identification of patterns, prioritisation of issues and development of practical recommendations.
Expected outcome: Clear priorities and an independent assessment of the most important areas requiring attention.
Focus: Separating symptoms from root causes.
Phase 4 – Leadership Debrief & Action
Duration: Approximately 2 hours
Format: In-person or virtual
Activities: Direct presentation of findings, facilitated leadership discussion, constructive challenge and development of a prioritised action roadmap.
Expected outcome: Greater clarity, agreed ownership, defined priorities and practical next steps.
Focus: Turning insight into action.
Integration: Responsibilities and actions are assigned to specific owners, with optional follow-up to review progress.

Final Culmination / Deliverable
A clear leadership diagnostic debrief with prioritised findings, agreed areas of responsibility and a practical action roadmap. The final output focuses on what needs attention, who owns it and what should happen next, rather than producing a lengthy theoretical report.

The base programme includes initial briefing and preparation, up to 8 hours of diagnostic work, agreed stakeholder conversations, analysis of findings, leadership debrief and a prioritised action roadmap. Additional days, extended stakeholder involvement, follow-up sessions and travel outside Mallorca are quoted separately.
